LEAK FOUND, $83,000

One Denver bar and grill. One year. $120,000+.

I walked into a pricing error that had already been running for a full year. The menu prices had never included a 3.89% fee buried in the POS contract, so the house lost that cut on every single ticket. I found it, confirmed it with the POS company, and fixed it. That was $83,000 a year, back.

Labor was heading for 24.28%. I started tracking it daily, a simple snapshot of sales against labor, and scheduled to the business we were actually doing instead of the business we hoped for. It landed at 20.99% on $775,881 in sales: $32,166 saved. Ticket times went from 19 minutes to 9. A $6,000 payroll tax error got caught and corrected. Suppliers got reviewed. Every recipe got standardized into station bibles in under two weeks, and when equipment broke, I fixed it instead of paying emergency call-out rates.

Total documented impact in the first year: $120,000+.

Nobody in that building was lazy, and the owner was not the problem. The systems around good people were broken. That is fixable, and it is most of what I do.

KEY ACCOMPLISHMENTS & SYSTEMS IMPLEMENTED

  • Saved $32,166 in labor via a Daily Flash report. On $775,881 in sales, the prior-year trend of 24.28% would have cost $188,384; actual came in at $156,218 (20.99%).
  • Cut ticket times from 19 minutes to 9 minutes through restructured steps of service and ticket rail specs.

  • Redesigned the bar menu, up 12% week over week after launch.
